A startup chimes in, "Can we just use Google login and passkeys?" Sure, you can bolt that on as well. Then someone asks: "How does your AI agent post to our Slack without storing our API keys?" 👩‍🔧 Suddenly, you’re not just building AI. You're maintaining multiple login flows! Here's the reality of scaling B2B AI apps: Auth isn't just about a "login button" anymore. It’s a horizontal layer that must prioritize organization over user. Traditional auth asks, "Is this user valid?" Whereas B2B AI auth asks, "Which organization does this identity belong to, what are their policies, and how do we enforce these across humans, AI agents, and machines?" You need to manage: 👍 Humans logging in 👍 AI agents acting autonomously 👍 Machines calling your APIs And you need to address three main flows: ➡️ Inbound: Who’s coming in? (Enterprise SSO, startup passkeys, agents via MCP, machines via OAuth) ➡️ Org Context: Which org? What are their policies? ➡️ Outbound: How does your AI agent interact with external systems within that org's constraints? The last one can break most apps. If your agent needs to "update a Salesforce lead," how do you ensure it adheres to Org A's "read-only" policy while allowing Org B's "full access"? A legitimate architecture shift is essential. You need: ✅ Organization-scoped auth (every token needs org context) ✅ B2B-enriched JWTs (org ID, roles, and policies baked in) ✅ Task-scoped tokens for agents (to prevent unauthorized actions) ✅ Policy enforcement at the org level Treat B2B auth as multi-tenant infrastructure from day one. While user-first auth says, "Alice is logged in," org-first auth states, "Alice from Acme Corp is logged in, and Acme Corp has specific policies that apply to everything Alice—and her AI agents—can do." The complexity doesn't disappear, but by moving it to a proper foundational layer, you can simplify your codebase.
