Your boss will probably never say, “I’m preparing you to take my job.” That conversation usually never happens. But the signs are everywhere if you know what to look for. 1️⃣ They start telling you things they don’t tell the rest of the team. Budget numbers. Internal politics. Why certain decisions were really made. They’re not just giving you information. They’re giving you the context you’ll need when you’re the one making those decisions. 2️⃣ They let you fail at something they could’ve easily saved you from. They saw it coming. They could’ve stepped in. But they let you experience it. Because some lessons can’t be taught secondhand. That’s not always neglect. Sometimes it’s succession planning. 3️⃣ They start saying “when I leave” instead of “if I leave.” Pay attention to that language shift. When your boss talks about leaving like it’s already a fact, especially when they’re saying it directly to YOU, there’s a good chance they already know who they want stepping up next. 4️⃣ They put you in charge when they’re gone and stop explaining why. It used to be: “Can you cover for me on Tuesday?” Now it’s simply assumed. No big announcement. No explanation. You’re the backup, and everyone on the team already knows it. 5️⃣ They introduce you to their network as a peer, not just an employee. “This is [your name], they lead our ___.” Instead of: “They work for me.” They’re quietly changing how important people see you before your title officially changes. 6️⃣ They give you their problems, not just their tasks. Tasks usually have clear answers. Problems have trade-offs, uncertainty and consequences. When your boss starts bringing you the messy, ambiguous decisions, they’re teaching you how to think at their level. 7️⃣ They start asking for YOUR sign-off before moving forward. “What do you think?” “Would you go ahead with this?” “Are you comfortable with this decision?” That shift matters. At some point, they stopped simply asking for your input. They started rehearsing what the future org chart might look like. If #3 is happening right now, stop assuming it means nothing. Sometimes the promotion happens informally long before the title catches up. Save this for the moment it finally clicks.
