Genuine question; if you trust that your management team is excellent in almost every category, yet the labor consistently goes over budget. Would that not be a sign that maybe your labor budget needs to be evaluated and may not be enough?

I would have kept any or all management positions that showing positive signs of improvement and gave them their full 40 hours a week, but utilized those managers and employees to focus on creating new, future customers or clients. If there employees that are unable to contribute, then have them help as volunteer for a non-profit organization in your community. It’s a win/win/win! 👍🏻

I'll tell you honestly. I would have given the OT and explained that the following week i have to cut. that's why I personally cannot run a business. at least not a small one. my people would rely on me to pay their bills but if I don't take care of the business first, we all fail. I tend to put others ahead of myself. so what you did, as long as you were open to your crew, is good enough to live to fight another day. I'm sure you'll make it up to them when you can.

It a business. it has to support itself. it has its own bills just like everyone in the country. when you over spend cuts have to be made. you have to teach them to disconnect the personal from the business. I get not wanting to but you have to so we can keep having the job at all.

replace management and marketing team. both can't meet expectations equally. if marketing was done right now short fall in funds. if management was doing right now short falls such as over time. year you will have a bell curve retraining people. but overall protect the business at all cost.

The OT is the issue of scheduling not the employees. If over scheduling caused OT one week and short hours the next then the schedule staff needs to be trained. That said, the employees (not scheduling) should have had their 40 because it wasn’t their fault

Focusing solely on labor percentage without looking at work product is short sighted. There's non-revenue generating labor that's required to run a business. Furthermore, higher labor costs are usually an indicator for other issues - disgruntled employees, poorly trained employees, equipment failures, etc all contribute to increased labor numbers without hitting the magical revenue line item. So before reaching the "non-paid time off" level, I would have invested some time myself in figuring out the root cause for missing targets.

I feel like you are being to nice to your management team. If after almost a year of teaching, serious discussions, and they still can't get it. I would feel like they don't respect what I'm saying and are just doing what they thinking right. If you didnt have those other business's. How long would this business stay afloat on its current path?

I wouldve made the cuts no questions. i wouldve reset the KPI. then I wouldve debriefed after it was felt by the team as to why I did. why? bc when I say there's strategic planning, and certain measures align with that, dont question me then when you cant see what im hedging against. tapering down hours ahead wouldve made a smooth sail thru holiday. the real deal breaker was the overtime. if it truly was erroneous behavior, the owner stepping in to correct the flow was needed to show them who is running the show. if this whole scenario plays on repeat after this chapter, I would replace team members. but before I did i would prove to my team that I may speak softly and friendly, but im also very serious and will realign my business model if needed.

It was the best option in a bad situation, you did what you could and gave plenty of opportunity. Unfortunately to run a successful business one has to treat it as a business pulling money from your other business would’ve just shown that you could’ve and then you’d just be reinforcing negative results which is a steady slope down. Honestly, I dont think it matters how many companies you have. All companies must hold their own. Depending how tight you are on operations, you may have been able to absorb the cost. That said, you told them to cut yet some people are putting in overtime. Maybe change policy? No OT without permission. Any OT billed will be rejected otherwise.

The question is, is the whole management team working together or is there 1 manager trying and another that’s not. That would be my question. I’ve seen a great manager get disciplined because of the actions of another manager. Also do you have a full open door policy that your managers are comfortable coming to you to talk to you about fellow co workers or issues that maybe you don’t see but they do. I’ve learned over the years that the problem starts from the top down if your management is failing it’s possible it’s something you don’t realize you are or aren’t doing

as a guy that understands but is also an employee theres more going on than just labor, do you truly pay your people enough? sounds like probably not if they keep going for overtime. so I'd evaluate that first. as a guy thats just given 30 hours over 2 weeks I do the work not find it. I should be paid. its on you the owner to find the work to keep me gainfully employed. if not, im turning in notice and going somewhere else that treats me right.

I think you was 80% correct . Yes when expectations are set and are not met, then sometype of hardship needs to happen. But let's look at it from another direction. Let's say for everyone when you exceed all expectations will get some type of bonus. Whether it be monetary, additional vacation days etc. I have always said that as managing partners or 100% proprietor we will look at things differently then a manager. So instead of wanting them " to plan for the unexpected". That is our responsibility and up to us to find the best way to meet thise expectations. Managers and employees seems to respond to bonuses or incentives to meet goals verus "planning". I am soo glad you recognize "write-ups or discipline " only drives good employees away. Teaching, Recognizing and showing Appreciation always wins in the end. Just my 2 cents.
