What my AI employees do alone — and what they ask me first Whenever I show AI running my work while I sleep, I know the question sitting quietly in your head: okay, but what happens when it screws up? Right question. Honest answer: it screws up at exactly the level you allow. That level is set by GUARDRAILS — here are mine. Every employee starts with two lists, plain English: LIST 1 — DOES ALONE. LIST 2 — ASKS FIRST. But the lists are only the design. A written rule guides an AI like a memo guides a new hire: USUALLY. Real guardrails go a level deeper — you enforce the lists with PERMISSIONS. The employee holds keys only to list one, and everything on list two is wired so your yes is a physical step in the route. My inbox employee: routine customer question → answers alone, in my voice, done. Refund request → drafts everything, and CANNOT issue the refund — its connection to the payment system has no refund key. I never granted one. There's a difference between telling an AI "don't touch the money" and never handing it the money key. Angry customer or legal-sounding words → straight to me, untouched. It knows the difference between a job and a judgment call because I wrote the difference down. Money route: it can prepare an invoice or line up a payment, but anything above a limit I set runs through an approval gate that opens with my tap and nothing else — that's human-in-the-loop when it's real. And one permission no employee has ever held: DELETE. Never granted. Archive is the only key that exists. Mistakes you can undo are lessons; mistakes you can't undo are disasters. Day to day: the asks land in one queue I check with my coffee. And the setup is alive — trust builds, I grant a new key; something surprises me, I pull one back. Start with almost no keys, like a new hire's first week. These days most of my queue is me tapping approve. The flip most people miss: guardrails look like the brake, but they're the reason the machine gets to run at all. I hand my business to AI overnight precisely because the risky moves are physically unable to happen without me. The rules stay awake, so I can sleep. Building your first AI employee? Design the two lists first — money, sending, deleting, anyone angry, anything legal, one page. Then enforce them the real way: grant the keys for list one, wire the gates for list two, and leave every dangerous key unminted.
