Hot take, but I don't think it was Gortash who made the deal with Zariel. I think it was Durge. If you play as Durge, you learn that you were the one who made the decisions in the group, and it makes more sense because Gortash didn't have a logical reason to get rid of Karlach, not that he cared about her, but that she was too beneficial for him to do so. Also, when you speak to him with Karlach, he doesn't have a straight answer for her despite him telling you his entire plan, it would make sense if it was because he didn't know.

Shadowheart doesn’t have to lose her parents, that’s just one option—they turn into moonmotes. Other option is, they stay alive and she continues suffering the curse (pain) but they live together.

Honestly Shadowheart becoming the new High Priest feels like a more tragic fate. The way she will talk at the party, especially if you romanced her, is gut wrenching. The woman you came to know on the adventure is such a shell of loss. I'll also argue that ignoring Cazador altogether during the adventure and pushing Astarion to not only be cast to shadows but on the run from him until his enviable fate of being brought back to his palace kicking and screaming to be strung up for the ritual he knew was coming for him. It's him being abandoned once again in his years of misery but cuts even more as Astarion does begin to open up to the companions/tav so stings much more. There are so many tragic fates amongst this group man
