a friends table had a lateness punishment of a -1 for a roll of the DMs choosing, nothing that was potentially harmful, the dm liked to do it when we'd roll to get off things gracefully, mainly for if you were late because you didn't manage your time properly. Now if it was an actual important reason for being late then you just had to refill the drink pitcher whenever it got low for the session, and it was a giant pitcher so it only needed to be refilled like one or two times during the night, depends on if it was a juice night (our DM made the best fruit juice mixes I've ever had, this man made freeze dried packets that you could just add to a little hot water, stir then add it to the rest of the pitcher and boom, giant thing of juice, man was a wizard of drink making, I was volunteered to help him cut the fruit for his freeze dryer frequently)

Whenever our cleric’s been late, we’ve come up with some weird thing for them to be doing, mostly reading one of the “cookbooks” we found at Durst Manor. The first time they popped in and we told them what we said they were doing, they immediately rolled with it and now it’s part of their character because it fit so well with some of their backstory.
