A practical tip: don’t let Hermes restart the entire process every time a build fails, as this can waste a significant number of tokens. Set clear limits from the beginning—for example, allow only one or two attempts. If the issue remains unresolved, Hermes should stop and provide a detailed report explaining why Claude failed. In my experience, many Hermes-related issues are caused by overly long prompts being sent to Claude. After a failed attempt or two, ask Hermes to show you exactly what it asked Claude. You can then shorten the prompt and define clearer conditions, boundaries, and retry limits.

I’ve had so many issues with the kanban board from Hermes, something failed test but was left in done and never got a bug raised.
