Let them think someone else is the villain. And then let them step out of their shadow. The before thought villain shaking m and not being able to move in fear. While you thought they were the sunshine character that went wrong. But they just know when it's their time. And they use the "villain" 's ego against them, so they actually have the power, while nobody thinks it's them. This way they get the informations, etc.

have it clear what they will do, show them to not have an issue with certian things that are seen as normal, have them lie, cheat steal for others, until eventually you show them do something worse, but make sure it isn't out of nowhere by showing they are more then happy and willing to do things which are seen as grey you can show them doing something worse by using the same reasoning, that way the only thing that changed is what they needed to do in order to achieve their goal, and it turns something readers liked about them into a rude awakening, showing what they liked was the worst thing about that character
