@itsalvinhuang: Most founders don't lose money on bad ideas. They lose it on good ideas with bad timing, wrong resources, or a team that wasn't ready to execute. The idea was never the problem. The decision-making process was. After 22 years of placing bets, some that paid off, some that cost me more than I want to admit, I stopped trusting gut feel alone. Not because instinct doesn't matter, but because instinct without a filter is just expensive optimism. Every major decision I make now runs through the same four questions before a single dollar moves. How realistic is it that this actually works with what we have today, not what we're hoping to have. Assuming it works, how big is the actual impact. What will this really cost me in time, money, and attention. And how fast can we move on it before the opportunity closes. Simple questions. Brutally honest answers. Notice upside potential isn't about weighing risk against reward. Risk is already baked into the other three. Upside is just one thing: if this works, how big is the win. The ones that survive all four are worth betting on. The ones that can't answer even one clearly usually aren't ready, and neither are we. Save this framework. Run every big decision through it before you commit. What's a bet you wish you'd stress-tested harder before going in? Drop it below.
