@rayofhk: A little over a month ago, Hugging Face appeared in our conversation for a very different reason. We were discussing the OpenAI AI-agent security incident. During a cybersecurity evaluation, highly capable agents found ways around containment, gained unauthorized internet access and ultimately compromised parts of Hugging Face’s infrastructure. At the time, the question was about AI capability, autonomy and control. Now Hugging Face is back in our conversation — but from an entirely different direction. NVIDIA is reportedly moving to acquire Hugging Face for around $13 billion. And if that happens, I think the significance goes well beyond another AI acquisition. Hugging Face has become one of the central gathering places of the open AI ecosystem — models, datasets, libraries, developer tools and communities all meet there. Now look at NVIDIA’s evolution. It began as a chip company. CUDA helped turn the GPU into a computing platform. Networking expanded NVIDIA from individual processors toward systems. DGX and AI factories pushed it deeper into infrastructure. And potentially, Hugging Face brings NVIDIA much closer to the developer and model layer. That changes the strategic question. During a gold rush, selling picks and shovels can be an extraordinary business. But what if you also begin owning parts of the road that miners travel on? NVIDIA may no longer be positioning itself simply around where AI is computed. It is increasingly positioning itself around how AI is built, connected, deployed and accessed. And perhaps that tells us something broader about where the AI industry is heading. As individual bottlenecks move and individual technologies become commoditized, the strongest competitive advantage may increasingly come from controlling — or coordinating — more of the stack. But there is also a tension here. Hugging Face became important partly because it functions as a gathering place for an extraordinarily diverse AI ecosystem. So if a dominant infrastructure company eventually owns that gathering place, another question emerges: Can you gain the strategic value of owning an ecosystem without weakening the neutrality that made the ecosystem valuable in the first place? Funny how the same company can return to our conversation only a month later — first through a story about the risks of increasingly autonomous AI agents, and now through a story about who may control more of the infrastructure around them.
