You can run the entire AI stack on your own machine. Eight layers, no vendor, no API key. The catch isn't the software. The question isn't "can I self-host this." You can. The question is what you're actually signing up for when you do. Here's the local AI stack, layer by layer: 1️⃣ FRONTEND — Next.js, Streamlit, Vercel. Where the request lands. 2️⃣ ORCHESTRATOR — LangGraph or CrewAI. Runs the end-to-end flow. 3️⃣ RAG PIPELINE — Chroma or Qdrant. Pick one, not both. 4️⃣ LLM LAYER — Ollama. The weights sit on your disk. 5️⃣ TOOL USE — Model Context Protocol (MCP). GitHub, Slack, your files. 6️⃣ CODE AGENT — Claude Code CLI or Aider. Writes and debugs. 7️⃣ DATA LAYER — SQLite, DuckDB, Supabase. State and everything indexed. 8️⃣ DEPLOYMENT — Docker, Cloudflare, HF Spaces. → Perfect for: anyone whose company won't let customer data leave the building And wrapping all eight, top to bottom: OBSERVABILITY. Phoenix, self-hosted. It's a rail, not a box — if it only watches one layer, it isn't observability. 👀 Here's what nobody tells you before you start. A 70B model at 4-bit quantization wants roughly 40GB of VRAM. An RTX 4090 has 24. So "runs locally" quietly means a second GPU, an A6000, or a 64GB Mac. And the free tiers propping up the edges have teeth — Vercel's Hobby plan bars commercial use outright, and Supabase pauses your project after a week of inactivity. YOU OWN THE STACK. YOU ALSO OWN THE PAGER. The failure mode: people self-host to escape a vendor bill, then spend every Saturday patching containers, chasing a Qdrant OOM and restarting Ollama. You didn't remove the cost. You moved it onto your weekends, where it doesn't show up on any invoice. That's not an argument against local. It's an argument for going in with your eyes open. Send this to whoever's about to rip out their API key. 📸 Screenshot the last frame — all eight layers with the tools on each one. Save it before your next "should we self-host this" conversation.
