In 2020 I learned the difference between revenue and cash flow the way most founders do. Almost fatally. Revenue was never our problem. We were selling. The scoreboard looked fine. Meanwhile the account that actually pays salaries was quietly draining, and I wasn't watching it. These days I run the company on three rules. 1. My finance team reports our cash position daily. Not monthly revenue. Daily cash. What came in, what left, what's sitting there right now. Checking revenue at month-end is like checking your fuel gauge after the engine dies. 2. Our lead flow has to be predictable. If I can't roughly forecast next month's cash, the business is running on hope. And hope doesn't pay payroll. 3. Expenses get built around our worst month, never our best. Good months feel permanent. They aren't. The gap between what you earn and what you spend is what keeps you breathing when the bad month arrives. It always arrives. Revenue is the scoreboard. Cash is the oxygen.
