You hit "send" and your AI has no memory of the function you pasted 40 messages ago. That's the context window failing loud. But there's a quieter failure that happens way before you ever hit that limit: context rot. Chroma tested 18 frontier models on a task as simple as repeating a sentence back, and every model degraded as the input got longer, well before the token limit. Stanford's "Lost in the Middle" paper found the same U-shaped curve: facts at the start or end get found, facts buried in the middle get missed. Why does a cap exist at all? Attention scores scale quadratically. 100k tokens means ~5 billion pairwise comparisons. The compute cost is why "more context" isn't free. The fix: treat context like a curated working set, not free storage. Put what matters at the edges, not the middle. And when a long session starts drifting, summarize and restart.
