My grandpa and grandma did this. They had 12 kids. My mom had no childhood. When my mom asked for a doll my grandpa handed one of her siblings instead. She did everything including the disciplining. Her siblings see her as a mom and most went zero contact with their real parents

My parents had 5 kids and were great parents, but me and my older sister did not get nearly the same level of attention and quality time that my 3 younger siblings are getting as teens. Imo 3-4 is the max and if both parents work long hours even that is pushing it.
