I think we’re ignoring the fact that Shinobu was carrying at least a few litres of Wisteria poison in her blood and that’s why later on Douma melted when vs’ing Kanao and Inosuke.

actually, shinobu had been injecting herself with histeria flower poison in her body for a long time, making herself a full on trap. She knew a day would come when she would need to sacrifice her own body and life to defeat a demon. But that wasn't easy, for demons it is very deadly, but it also causes pain to humans if it's in your system in a large amount. The water bottle she had, always had pain killers dissolved in them so she could endure the histeria flower in her body. She suffered with that pain and still fought. She did her most difficult breathing technique with a punctured lung (correct me if I'm wrong). In the end, Douma literally broke her spine and neck before consuming her into his body. With shinobu in Douma's body, it is a matter of time till the poison in her body kills douma. The hand sign she did to kanao before dying was "wait" because her plan was already in motion, so all that kana had to do is hold her own along with inosuke until the poison takes effect. Kanoa was the only person to know Shinobu's plan. So stop saying that Shinobu did almost nothing when she literally was the one to actually make Douma die
