Most billion-dollar companies rely on managers telling employees what to do. Gabe Newell built a gaming empire by challenging that entire idea. At Valve, employees have famously been encouraged to choose which projects deserve their time, rather than simply following assignments handed down through layers of management. The company even became known for desks with wheels, allowing workers to physically move between teams. It sounds almost impossible. How does a company operate when employees have so much freedom to decide what they should work on? For Newell, the answer was rooted in a belief that talented people could create more value when they had greater autonomy. After spending 13 years at Microsoft, Newell left in 1996 and co-founded Valve with Mike Harrington. Their first major release, *Half-Life*, became one of the most influential PC games of its generation. But Valve's biggest business opportunity wasn't limited to making games. The company launched Steam in 2003, creating a digital distribution platform that eventually became a dominant force in PC gaming. Instead of depending entirely on individual game releases, Valve built a marketplace where other developers could sell their products to millions of customers. That changed its business economics. Steam could generate revenue from games developed by outside studios, giving Valve a powerful platform business alongside its own titles. Meanwhile, the company's unusual workplace structure attracted attention across the technology industry. Valve's employee handbook described a flat organizational philosophy in which workers could select projects and help determine the company's direction. The company emphasized peer collaboration, individual initiative, and hiring people capable of working with substantial independence. But the approach wasn't without problems. Former employees have described informal power structures, difficulties with accountability, and challenges getting certain projects approved. A workplace without many formal managers does not necessarily eliminate hierarchy or internal politics. Still, Valve demonstrated that a highly unconventional management structure could coexist with an enormously successful business. Unlike many major technology companies, Valve remained privately held, allowing it to operate without the same quarterly pressures faced by publicly traded competitors. Newell became a multibillionaire as Steam grew into a central platform for PC gaming. The striking contrast is that Valve built a business worth billions while rejecting many of the management practices traditionally associated with large corporations. Its employees weren't simply given a list of tasks and told to follow orders. They were expected to identify valuable work and take responsibility for pursuing it. Newell's experiment wasn't proof that every company should eliminate managers. It showed that a company could challenge conventional management, build a powerful digital marketplace, and become one of gaming's most influential businesses without following the standard corporate playbook.
