In the 1970s, Cornell researcher John Wanous gave some job candidates a standard recruiting pitch: the highlights, the opportunity, the upside. Others got something different: an honest preview that included the frustrations, the grind, and the parts that don't show up in the job description. The second group had significantly lower turnover. And reported higher job satisfaction. This is the Realistic Job Preview effect. When people expect difficulty, they don't interpret struggle as failure. They interpret it as Tuesday. Your brain doesn't report reality. It reports the gap between what you expected and what you got. Inflate expectations on day one, and you guarantee disillusionment by day ninety. Calibrate them accurately, and the hard days become evidence that the work matters, not evidence that something went wrong. The same principle scales to culture. Teams that frame difficulty as signal, that hard means you're growing and friction means you're building something real, out-retain and out-engage teams that pretend the work is easier than it is. The people who stay are the ones who knew what they were walking into. They chose it. That's where genuine satisfaction comes from.
